Background / Challenge

The Client: ProjecTrack (name changed for confidentiality), a project management SaaS with 50,000+ users and strong organic rankings for traditional SEO terms. They had a well-optimized blog, backlinks, and a solid domain authority of 62.

The Problem: Their sales team noticed a drop in inbound leads from “research-heavy” buyers. Many prospects mentioned using ChatGPT or Google Gemini to compare tools, and ProjecTrack was rarely suggested. In fact, a manual search for “best project management tools for remote teams” in ChatGPT returned 10 recommendations — ProjecTrack wasn’t among them.

Why It Happened: Generative AI models rely on structured, authoritative content that addresses specific user intents. While ProjecTrack had great SEO content, it wasn’t formatted or structured in ways that AI systems easily extract and cite. Key topics — like “remote team collaboration,” “budget tracking,” and “integration with Slack” — appeared only in passing within longer articles, rather than being standalone, answer-focused pages.

The GEO Gap: Traditional SEO gap analysis (comparing to competitors) showed ProjecTrack was missing over 40% of the content that competitors like Asana, Monday.com, and ClickUp had created specifically to answer AI-triggered queries.

Solution / Approach

We proposed a GEO gap analysis — a process to identify exactly what content was missing from the client’s website that would cause AI systems to cite them more frequently. Our approach had three phases:

Phase 1: Competitive Intelligence GEO

We analyzed five key competitors using Semrush, Ahrefs, and custom AI scraping tools to extract which pages were most frequently cited by AI. For each competitor, we mapped:

Phase 3: Content Strategy & Optimization

For each gap, we created:

  • A dedicated landing page optimized for AI extraction (clear headings, bullet lists, tables)
  • Structured data (FAQ, HowTo, Product schema)
  • Inbound links from high-authority pages
  • Updates to existing pages to include more concise, citeable facts

Implementation

Over 12 months, we executed the following:

Month 1-2: Set up monitoring using Otterly.ai and custom scripts to track AI citations weekly. Created 30 new pages covering the top 30 gaps.
